Why Most Amazon Launches Fail

Amazon’s algorithm rewards velocity. In the first 30 days after a new ASIN goes live, the algorithm is watching for signals — click-through rate, conversion rate, and units sold per day. If those signals are weak, your listing gets buried below competitors with months or years of sales history. You then spend money on ads driving traffic to a listing that doesn’t convert, burn through your launch budget, and give up.

The three most common failure modes are:

  1. Launching with an unoptimised listing. Blurry hero image, missing A+ Content, keyword-stuffed title that doesn’t convert. Traffic is worthless if the page doesn’t convert.
  2. Under-budgeting ads. You need visibility to get sales to get rank. Cutting ad spend in week 2 is how you break the momentum loop.
  3. No review strategy. Amazon’s Vine programme and follow-up sequences exist for exactly this reason. Sellers who ignore them spend 3x longer at a conversion penalty.

Phase 1: Pre-Launch (Weeks −4 to 0)

The launch window is too expensive to waste fixing basics. Everything below must be done before you go live.

Keyword Research
The foundation of everything that follows

Use Helium 10 Cerebro or Data Dive to identify:

  • Seed keywords — the 3–5 terms with the highest search volume that directly describe your product
  • Long-tail buyer keywords — lower volume but high purchase intent (e.g. “organic vitamin C serum for sensitive skin UK”)
  • Competitor ASINs to reverse-engineer — find what your top 5 competitors rank for that you don’t

Build a master keyword list with three tiers: Priority 1 (index and rank), Priority 2 (bid on via PPC), Priority 3 (backend search terms only).

Listing Optimisation
Conversion is more valuable than traffic at launch
  • Title: Brand + primary keyword + key benefit + size/variant. Keep it under 200 characters. No keyword stuffing.
  • Bullet points: Lead each with a benefit, back it with a feature. Address the top 5 customer objections in your category.
  • Images: Minimum 7 images. Hero on white background, lifestyle in use, infographic (key features), comparison chart, packaging shot. Minimum 1500px on the long side.
  • A+ Content: Brand Story module + at least 3 comparison/feature modules. A+ Content increases conversion by an average of 5.6% (Amazon data).
  • Backend keywords: Fill all 250 bytes. Include misspellings, Spanish variants (if US), and synonyms not in the title.

Vine Enrolment
Get reviews before launch traffic hits

Amazon Vine lets you send up to 30 units to trusted reviewers before (or immediately after) launch. You pay £170 per parent ASIN (free on some seller plans). Enrol at least 2 weeks before you run ads so reviews are live when you start driving traffic. Target 15–20 units. Reviews from Vine are typically left within 1–3 weeks.

If Vine isn’t available, activate the “Request a Review” button for every early order and use a post-purchase email sequence (Jungle Scout, Helium 10 Follow-Up) to ask for honest feedback.

Timing Note

If you list the ASIN but don’t go live with ads yet, the product still indexes for keywords in your title and backend. Use this window to build keyword index before you spend any ad money.

Phase 2: The Launch Window (Days 1–30)

The goal in the first 30 days is to build enough sales velocity to earn organic rank on your top 5 keywords. Every ad dollar in this phase is an investment in rank, not just revenue.

Set bids aggressively. Use Dynamic Bids (Up and Down) + Top of Search placement modifier (+50–100%) for the first 14 days. High ACoS at launch is expected — you’re buying rank, not profit.

Week 1: Harvest and Adjust

  • Run search term reports every 2–3 days
  • Add high-spend/no-conversion search terms as negatives (phrase match) in the AUTO campaign
  • Any search term with 2+ conversions in the BROAD campaign → promote to exact match in KW-EXACT
  • Watch impression share on KW-EXACT. If <50%, raise bids 10–15%

Week 2–4: Scale Winners, Kill Losers

  • Identify keywords with ACoS below your break-even → increase budget by 20–30%
  • Kill keywords with >50 clicks and zero conversions
  • Check organic rank weekly via Helium 10 Keyword Tracker or Seller Central Brand Analytics
  • If a keyword breaks into top 20 organic → reduce its PPC bid slightly (organic takes over)

Phase 3: Rank Protection (Days 31–90)

By day 30, if your velocity held, you should have organic rank on your Priority 1 keywords. Now the goal shifts from buying rank to defending and extending it.

For every keyword where you rank top 10 organically, reduce the corresponding PPC bid by 20–30%. The organic click is free; the paid click on the same keyword next to your organic result is mostly redundant. This is where ACoS drops sharply.

Don’t let competitors steal your brand traffic

Once your brand has recognition, competitors will start bidding on your brand name. Launch a dedicated brand defence campaign with exact match on your brand + product names. Bids can be low (you have the highest relevance score) and ACoS will be very low — typically 5–12%.

Review Strategy Throughout the Launch

Reviews compound. Getting from 0 to 30 reviews is the hardest part; from 30 to 100 is easier as your organic rank delivers more orders. Here is a systematic approach:

  • Enrol in Vine before ads start (get 15–20 reviews during the ad ramp-up period)
  • Activate “Request a Review” automatically on every order (Seller Central Automation)
  • Use a compliant email follow-up sequence (no incentivised reviews — that’s an account ban risk)
  • Respond to every 1–3 star review professionally within 24 hours
  • Use “Amazon Posts” (free brand content feed) to drive repeat engagement
  • Monitor seller feedback vs product review — seller feedback hurts your account health, not your listing

Budget Planning: How Much Do You Actually Need?

This is the question every seller asks. The answer depends on your category, price point, and competition. Here is a realistic range:
